Il piano

Sempre più spesso mi trovo davanti al problema dell’aggiornamento del piano.

Le persone fanno il piano, perché le aziende lo richiedono, ma non lo mantengono. Mantenere un piano significa costantemente verificare quanto sia adeguato alla realtà e fare le necessarie correzioni. Questo richiede  la revisione della stima a finire e l’analisi delle azioni da fare per riportare la schedulazione in linea con le previsioni iniziali. Sembra una cosa semplice, ma , a quanto pare non lo è affatto perché le persone considerano il tempo dedicato a questa attività come tempo sottratto alle attività di esecuzione e non come il salvagente dei rischi.

More and more often I find myself faced with the problem of plan’s  updating.

People make the plan, because companies require it, but not keep it up to date.

 Keep a plan means constantly check how it is adequate to reality and make the necessary corrections. This requires a revision of the estimate to finish and the analysis of actions to be done to bring the schedule in line with initial forecasts. It seems like a simple thing, but apparently it is not at all, because people consider the time spent on this activity as time taken to execution activities and not as a risk’s  lifesaver.

Il riassunto

Quando andavamo alle elementari ci facevano fare il riassunto. Riassumere vuol dire riferire con parole proprie in modo conciso, una notizia, il contenuto di un meeting, lo stato di un progetto.
Il riassunto deve tener presente cosa interessa a chi ascolta in quanto aggiunge informazioni a chi non le ha.
Se gli ascoltatori sono più di uno la capacità vincente è quella di saper trovare il comune denominatore che renda la notizia interessante per tutti.
Il Project Manager deve possedere questa capacità.

Responsabilità

Il Project Manager è l'interfaccia verso il cliente quindi è in prima linea e, spesso,  rappresenta l'immagine aziendale. Questo lo porta a caricarsi di attività non sue e a fare attività che non gli competono. Quando questo accade dobbiamo chiederci dov'è la falla del sistema che lui rappresenta. Spessissimo la risposta a questa domanda sta nel fatto che il Management evita di fare chiarezza nei ruoli e nelle responsabilità.

Poiché uno degli obiettivi del PM è quello di salvaguardare il tempo, bisogna mettere in piedi un sistema di comunicazione semplice e lineare. Quale sistema migliore dell’indice di un libro? E’ un sistema che tutti conoscono, semplice e logico. Abituiamoci quindi a seguirne la logica..

Il Project Manager

Il Project manager è il garante degli interessi degli stakeholders e deve garantire l’equilibrio del progetto. Una delle informazioni più importanti è il grado di autorevolezza decisionale dei singoli stakeholders e questo deve essere fornito dallo sponsor. Infatti lo sponsor quando nomina il PM deve fornirgli tutte le informazioni che gli servono per lavorare e questa è la più importante.

The Project Manager is the guarantor of the interests of stakeholders and ensure the balance of the project. Se il Project Manager non chiarisce bene il suo ruolo ma cerca di entrare in problematiche tecniche che non gli competono sarà considerato un Project Engineer e tutti i suoi errori verranno messi in evidenza. Infatti le sue risorse sentiranno invaso il proprio campo e si comporteranno di conseguenza.

Le capacità manageriali

Un buon PM deve avere delle capacità manageriali. Queste sono quelle capacità che ci permettono di guardare le cose dall’alto. La visione dall’alto è quella che sfoca i particolari e permette una visione d’insieme che un tecnico non può avere. Il calzolaio è concentrato sulla singola scarpa e, nel suo lavoro, è un’artista. Se conosciamo esattamente dove andare la strada sarà facile e non ci bloccheremo al primo bivio non sapendo quale strada prendere. Certamente questo è difficile perché spesso il futuro non è esattamente prevedibile ma esiste sempre la possibilità di fare cambiamenti di rotta durante il cammino.

Il valore del ProjectManagement

Il valore aziendale del Project Management non è ancora universalmente riconosciuto perché è stato sempre considerato con una valenza strettamente tecnica. Finchè i project Manager continueranno a vedere la gestione progetti sotto l’ottica ‘tempo-costo-qualità’ questo non potrà essere evitato. Proviamo invece a fare un salto ulteriore ed a vedere il project management alla stregua delle altre funzioni di business.

Le policy

La policy è una linea guida, di solito basata su esperienze o lezioni apprese interne, considerata vantaggiosa o prudente per la società. Il rispetto delle policies è uno dei compiti del project manager che deve anche farsi promotore, attraverso l’analisi delle survey di fine progetto, di suggerirne altre.

Il PMO

Il Project Management Office opera attraverso un Governance Board. Il Board ha la funzione di tracciare l’andamento dei progetti attraverso il portafoglio e di definire le priorità in accord con le strategie aziendali.

Il network diagram

La maniera migliore per fare un piano è quella di partire dalla wbs, legare le attività e controllare i legami analizzando il reticolo. E’ il reticolo infatti che permette di capire se abbiamo creato le precedenze in maniera corretta. L’utilizzo del bar chart da solo infatti non da informazioni sufficienti.

La decisione

Al concetto di decisione sono collegati i due concetti di delega e di responsabilità. Più la persona è responsabilizzata più tenderà a prendere decisioni, più avrà capito il suo ruolo più riuscirà a prendere decisioni in sintonia con l’organizzazione. Questo però è strettamente legato a quanto l’organizzazione sarà chiara su quelli che sono i suoi valori ed i suoi obiettivi.

La motivazione

La WBS

La WBS rappresenta una chiara descrizione dei deliverables del progetto, il ‘che cosa’ del progetto, e supporta la definizione del lavoro da fare, cioè dello scope del progetto stesso..

L'irrazionale

Il progetto è composto da tanti stakeholders che hanno una diversa modalità di comportamento, di pensiero e di reazione. Questo ci porta  a dover utilizzare le nostre doti di intuito più che le nostri doti razionali. Il project Manager deve quindi riuscire ad attivare il suo lato del cervello che presiede all’irrazionale e farlo funzionare come un radar.

Il team

Il team di progetto deve includere tutti coloro che contribuirànno in modo significativo al progetto, sia  gestionali sia manager, sia a tempo pieno che part-time.
